Why it fails: Some markets—especially regulated ones—have sales cycles measured in years. Procurement processes that require multiple stakeholders. Compliance requirements that delay deployment. AI startups burn through funding before closing enough deals.
Real example: Healthcare AI startups that built amazing diagnostic tools—then discovered that hospital procurement takes 18-24 months, requires extensive validation, and moves slowly even for proven products.
How to spot it: Ask: "What is the typical sales cycle and deal size? How many deals have closed?" Traction trumps narrative.
Sin #4: The Model Dependency
The pattern: Build product around a specific model's capabilities. Model improves or changes. Product breaks or becomes redundant.

- AI deployment platforms (Modal, Replicate)
- Vector databases (Pinecone, Weaviate)
What to look for: Essential infrastructure that every AI application needs. High retention. Growing usage as AI adoption grows.
Winner Pattern #2: Vertical Depth
The approach: Go so deep into one industry that horizontal players can't compete.
Why it works: Industry expertise creates switching costs. Regulatory knowledge becomes a moat. Customer relationships compound.
Examples:
- Legal AI with actual lawyer founders who understand workflows
- Medical AI with clinical validation and healthcare relationships
- Financial AI with compliance expertise built in
What to look for: Founders with genuine domain expertise (not just MBAs who studied the industry). Deep customer relationships. Industry-specific IP.
Winner Pattern #3: Proprietary Training Data
The approach: Build something that generates uniquely valuable training data as a byproduct.
Why it works: Data compounds. Your model gets better as you get more customers. Competitors can't replicate your data.

- What happens when foundation models get 2x, 10x better?
- What's the actual technical differentiation?
- Is there IP that matters?
Market
- Is the pain point severe enough to drive purchase?
- What's the actual (not projected) sales cycle?
- How large is the realistically accessible market?
Competition
- What stops OpenAI/Google/Microsoft from doing this?
- Who else is competing, and what's the differentiation?
- What happens in 2-3 years as competition intensifies?
Team
- Do founders have both technical AND commercial capability?
- Is there relevant domain expertise?
- Has this team built and sold products before?
Business Model
- Is there a clear path to scalable revenue?
- What are the unit economics, actually?
- How capital-efficient is the growth?
Defensibility
- What's the genuine moat (not data hand-waving)?
- Do advantages compound over time?
- What can't be replicated with more money?
The Meta-Lesson
Here's what analyzing AI startup success and failure has taught me:
AI doesn't change the fundamentals of building businesses. You still need:
- Real problems worth solving
- Sustainable competitive advantages
- Teams that can execute
- Business models that work
- Timing that's appropriate
AI creates new opportunities—and new traps. The hype makes funding available for bad ideas. The technical complexity enables founders to hide weak businesses behind impressive demos.
The best AI startups are great businesses that use AI. They're not "AI companies"—they're companies solving real problems where AI is the best tool.
The worst AI startups are AI looking for a business. They start with the technology and hope to find customers. This rarely works.
Final Thought
I'll leave you with the question I ask about every AI startup:
"If OpenAI released this feature for free tomorrow, would anyone still pay for your product?"
If the answer is a clear, confident "yes, because..."—that's a business worth evaluating.
If the answer requires mental gymnastics—that's an API wrapper waiting to die.
